00:00:01: you know if you find yourself constantly checking in on your team correcting their work and feeling like You have to have your hands In everything they're not really leading Your micromanaging.
00:00:09: the key To getting a practice to run an autopilot is mastering The art of delegation.
00:00:13: so that's what we're going to dive into today the six levels Of delegation That will completely transform your Team Into A self-sufficient powerhouse.
00:00:20: Does this phrase hit a little too close to home?
00:00:22: So many practice owners fall right into the trap.
00:00:25: We tell ourselves that it's just about being efficient, but honestly...this mindset is one of biggest roadblocks for your practices.
00:00:30: growth!
00:00:31: Sure..it might feel productive in that moment…but what you're really doing is putting hard-ceiling on potential and more importantly….the potential of your entire practice.
00:00:39: Let's call it what it is – The I'll Do It Myself Mindset isn't really speed or quality.
00:00:45: It's actually a form of procrastination.
00:00:47: You see, you're avoiding the real essential work of a leader which is building systems sharing your knowledge and truly empowering your team to succeed without you.
00:00:54: And that avoidance.
00:00:55: well That's the root cause of micromanagement.
00:00:57: So here's our game plan.
00:00:58: First we are going tackle the micro management trap head on Then will walk through all six levels of delegation Starting with basic foundation in building up To developing true leaders.
00:01:07: Finally We'll wrap-up how you can strategically apply this entire framework to your own Team.
00:01:12: Think of Micro Management as a bottleneck.
00:01:14: It chokes the entire workflow of your practice.
00:01:16: When every single decision, big or small has to funnel directly through you everything just grinds into a halt.
00:01:21: The solution here isn't work harder it's have a crystal clear delegation framework so that everyone on team understands their exact level responsibility and autonomy.
00:01:30: So, before we really dive into the levels I want you to take a moment and think about your own practice.
00:01:35: As we go through this framework i want you consider where each of your team members currently sits.
00:01:39: This kind of self-assessment is really critical.
00:01:41: first step toward intentional strategic team development.
00:01:45: Okay let's start at very beginning with foundation.
00:01:47: Levels one & two are all about establishing those clear repeatable processes And building that initial layer of trust!
00:01:52: This groundwork is absolutely essential.
00:01:54: You just can't skip it.
00:01:56: At level one its pretty straight forward.
00:01:57: The employee is simply executing tasks based on your very detailed instructions.
00:02:01: Your job is to provide a perfect unambiguous structure.
00:02:04: now at level two, you outline a topic and the employee develops the action steps for you to approve.
00:02:09: this Is their first real step into critical thinking.
00:02:11: they start understand that how?
00:02:12: A key pitfall here though is leaving a capable person at this level For too long.
00:02:15: it really stifles there growth.
00:02:17: All right This next section.
00:02:19: This is where the magic Really starts to happen.
00:02:21: Levels three and four will they represent this critical turning point where your team members stop just executing tasks, and start actively solving problems.
00:02:29: This is the true path to autonomy!
00:02:31: Now look at the shift in initiative on this slide.
00:02:33: it's a big one.
00:02:34: At level Three The employee comes To you And proposes A solution to a problem.
00:02:38: They are thinking not Just doing.
00:02:40: Your role Is simply to evaluate their proposal But at level Four everything flips.
00:02:44: They make the decision first Then report back to You Take action then say Here s what I decided to do.
00:02:50: What s your feedback?
00:02:51: You see, the whole goal of level four is to build what I call administrative judgment.
00:02:55: Let's use an example.
00:02:56: imagine a team member orders supplies without talking to you first.
00:02:59: instead of just saying yes or no...you explain your entire thought process!
00:03:02: You talk about budgeting inventory cycles while you choose certain suppliers.
00:03:06: this kind of feedback aligns their thinking with yours so next time they can make that same decision completely independently but with your standards and your context already built in.
00:03:14: And all of this brings us to The Ultimate Goal.
00:03:17: Levels Five & Six This is where your team members stop being just employees and become true leaders within your practice.
00:03:25: They start operating as extensions of their own leadership.
00:03:28: Level five, this represents total complete independence.
00:03:32: The way to think about it Is that you are developing middle management right within the walls of your own practice.
00:03:37: At this stage, your team members are making critical decisions without needing any feedback from you at all because they've completely internalized your standards.
00:03:45: I have seen it happen first hand where a talented dental assistant grows into full-blown quality management officer who i could trust completely blindly to run their entire department.
00:03:53: and that brings us the absolute gold standard The pinnacle for any self managing practice.
00:03:58: level six This is when your leaders become multipliers.
00:04:03: See A Level five team member acts independently which is great but a level six leader trains and delegates.
00:04:09: They take other people, and guide them through the first five levels.
00:04:11: they don't just lead...they build more leaders.
00:04:14: when you have Level Six People on your team Your practice truly begins to run itself freeing You up from The day-to-day grind entirely.
00:04:21: so now that we understand the framework We have To talk about your role in actually applying it because this isn't some mechanical check the box process.
00:04:28: It requires real empathy strategic thinking And frankly Some sophisticated talent management.
00:04:33: Your job as the leader is to recognize that not every employee wants or even is capable of reaching level six, and that's perfectly okay.
00:04:40: You have to identify who has that drive then mentor them toward top!
00:04:44: At the same time you need your Level Six leaders to effectively manage those valuable team members who are perfectly happy and effective at levels one-or two.
00:04:50: The key for you is let go of direct control Provide constant constructive feedback And maybe most importantly...you HAVE TO TRULY TRUST YOUR TEAM To grow.
00:04:58: When you implement this framework..your practice will start running like clockwork.
00:05:01: It frees you up to focus on what YOU and only YOU do best.
00:05:05: So, the final question I'll leave you with is this...
